Antifreeze in Cylinders.... symptoms of a cracked sleeve/block????...Need Help....

Cylinders are filled with Antifreeze.....
Ok well i finally got the chance to tear down my engine again in a garage, after it was sitting on the street for a while running like crap. I had prevoiusly replaced the head-gasket, and a few other things, and redid the timing. I had it running pretty good, but i dont think i tightened the tensioner enough on the timing belt and the belt slipped, and some cylinders slapped the Valves.. woohoo! I took the head off yesterday, but i was too tired to take the IM off and check for Bent Valves, which i think is the problem. I'll be doing that tomorrow, and maybe post some pics up if it helps.
But then after the head was off, i realized that there was fuking antifreeze in the cylinders!!!!!.. AWESOME!!!!.....
Does antifreeze in all 4 cylinders always mean the same thing??>..
either...
-something happened with the head gasket?!.... or maybe the block needs to be re-surfaced
-slipping belt + collision(pistons) caused a leak in the Head Gasket
- I have a crack in the block/sleeve... but wouldn't this just cause anti freeze to leak into where it was cracked... I.E. first cylinder cracked = antifreeze?
I'm kinda baffled, because the D16 block is one of the strongest D-series blocks if i remember correctly
never had cracked blocks or sleeves, so some help would be so appreciated
F.Y.I ........Before i tore down the Car... It was running, but very rough. Last time i started it, it wouldn't keep charge after jumping it, or at least when i took the jumpers off. It ran like a boat, and had 2 dead cylinders after a compression test. So i thought it would be the Alternator and bent/stuck Valves or springs.. So i'm inspecting that.

well, from my experience when I had antifreeze in the cyclinders the sleeves were cracked. I hope that there is something else that may be causing your problem but I don't it.

Anti freeze in all of the cylingers, sometimes when i pull the head the coolant will pour into the cylinders so this is what you may be experiencing. Running rough could definately mean you are getting coolant into the cylinders which should give some symptoms like white cloud of smoke coming from the exhaust (worst during cold start), having to pour coolant into your radiator every few days.
From my experience running rough on 150k+ mile car with just replacing the headgasket and a lower mile cylinder did it wonders. Starts up right away and no problems, I was suprise how well the high mileage bottom end was running. Of course their was a lot of blow by from the the pistons rings because of high mileage.

OK so NEED more Help!.. if anyone is willing to lend their advice.
I haven't been tuning or building in a while because of circumstances, so i feel a bit rusty, but i'm going to explain some things and hopefully someone can lend some advice.
Remember this is an A6 block.. supposedly the strongest D block.. and cracking sleeves and blocks takes allot !

I think the reason for the leak was the piston to Valve contact, and the headgasket being chewed up. Timing slipped.. and that is why the collision.
---If the Anti-Freeze leaked through... Would that normally happen given the circumstance, or does it mean anything???...
i was thinking my rings are totally bad.. but then after thinking about it, i would guess anyone who left anti-freeze sitting on top of their pistons for a few days, would leak to the Crank. I mean, its not like its suppose to be there in the first place, and there still is a sliver of space for it to go through eh???
---Cracked Sleeve???I tried my best to fully inspect the block for cracks.. moved the pistons up and down from the crank to look for anything suspicious... Nothing
I was going to swap in a Doner.. a D16y7.. (A6 head needs overhaul.. no cash$$ so thats out)
But i'm thinking that my block should be fine, and i could just use the Y7 head, and then slap on the D16a6 manifold and scensors.....Only thing i worry about is timing trouble, being that the Y8 is what.. a half tooth off and usually during a mini me needs an Adj. Cam?
What do you guys think
